Reorgs don’t sneak up on you anymore.
You feel them coming — the sudden flood of “alignment” meetings, the vague emails about “efficiency initiatives,” the way your boss starts measuring everything in outcomes instead of effort. And when the music stops, some people get promoted, some get moved sideways, and some quietly disappear from the org chart.
Most professionals treat the next reorg like bad weather: they hope it misses them. The smart ones treat it like terrain they can read and shape ahead of time.
Sun Tzu didn’t wait for the enemy to choose the battlefield. He positioned his forces so that when the ground shifted, he was already standing on the high ground. That’s exactly what you need to do right now.
Here’s how you make yourself promotion-proof before the next reorg even lands.
1. Stop being “reliable” and start being strategically visible.
Reliable gets you kept. Strategically visible gets you promoted. Make sure every major piece of work you touch has your name attached to a clear, measurable outcome that leadership actually cares about. Not “I helped with the report.” Instead: “I cut the coordination time by 40% on the efficiency target leadership is watching.” That’s the difference between background noise and someone they fight to keep.
2. Read the real power map, not the org chart.
The official boxes and lines are usually two steps behind reality. Spend time figuring out who actually influences the next round of decisions. Who’s rising because they deliver results? Who’s quietly losing ground? Once you know the real terrain, you position your contributions where they strengthen the people who are about to have more power — not just the ones who have it on paper today.
3. Use the indirect approach when the pressure hits.
When the reorg rumors start flying, most people either go silent or start campaigning too hard. Both look desperate. Instead, use the redirection patterns from my book Redirecting Rejection. When someone says “We’re just trying to keep the team together,” you respond with: “Exactly — that’s why we need to make sure the right people are in the right seats so the mission doesn’t take the hit.” You’re not fighting the change. You’re showing you understand the mission better than the people panicking about it.
4. Make your judgment the thing they can’t replicate.
AI and junior staff can handle the data crunching. What they can’t replicate is the person who can read the room, weigh the political realities, and make the call when the data is incomplete. That’s where the War Room Personality Codex becomes your secret weapon. It shows you your own tendencies under pressure so you stop guessing and start operating with precision. When the reorg hits, the people who already know themselves don’t get surprised — they get promoted.
5. Own one thing that actually moves the needle.
Pick one high-visibility problem or process that leadership is watching and make it yours. Fix it, improve it, or own the risk on it. When the dust settles after the reorg, the people who own results are the ones who get protected or moved up. The ones who were just “helping out” become the first ones on the list to be realigned.
The next reorg is coming. That’s not speculation — it’s the new normal in 2026. The only question is whether you’ll be the person leadership fights to keep or the one they’re willing to let go.
Sun Tzu didn’t survive by hoping the battle would miss him. He survived by making sure he was standing in the right spot when it arrived.
Same rules apply here.
Start positioning yourself now. The ground is already moving.
